We plan to go to Romania in April for 12 days.
2 days Bucarest and a train trip through Transsylvania.
Who have ideas how to organize this trip?
Brasov, Sibiu, Sinaia, Maramures, Cluj (too far??)....

How do you want to get to Romania/travel back home?

12 days is enough to easily reach every part of Romania. There are night trains on many routes, mainly from Bucharest to the cities in the north and west of the country (beyond the Carpathians) as well as cross-crountry from Timisoara to Iasi.
Direct express trains run between all big cities but even these express trains are quite slow on many routes.

There is a number of private operators as well but you will need their trains only if you travel to certain rural areas (generally speaking); you can find links to their websites at [ux]https://rail.cc/en/train-company/romania/ro[/ux]

Depending on how you want to get to Romania/back home you could think about doing kind of a circle; for instance from Bucharest to Brasov - Sibiu - Cluj - Timisoara - Bucharest.
If you want to go to Maramures, best option is to go from Cluj during the day of by night train from Bucharest (to Sighetu Marmatiei). From Sighetu you could take a bus across the mountains to Baia Mare and continue.

Best option to stay might be in the old town between the University and Piatra Unirii but it has been a long time since I was in Bucharest.
